Nearly every tool in this category sells the same staircase: a free tier with a memory limit, a paid tier that unlocks full history and admin basics, and an upper tier that gates compliance, identity and audit features. The prices differ less than the fine print does.

Sold only inside Google Workspace, never alone. Verify: workspace.google.com/pricing. Stops making sense priced as a standalone chat tool, because it is not one.
Core use is free; paid add-ons are cosmetic and capacity perks, not admin controls. Verify: discord.com. Stops fitting when you need workplace compliance features, which no tier sells.
Free to run yourself; paid tiers add enterprise features. Verify: mattermost.com/pricing. The real cost is servers, upgrades and staff time, which never appears on the pricing page.
Self-host free, or hosted plans. Verify: zulip.com/plans. Stops being the cheap option once you price the onboarding time its threading model demands.
Per-seat price is the visible line. Migration effort, rebuilt integrations, admin time and training are the invisible ones, and in 2026 they still routinely exceed the subscription itself.
IT DEPENDS ON YOUR STACK
Which column wins depends on what you already pay for. Existing Microsoft or Google licences can make their chat tools nearly free at the margin. No existing suite, and Slack's standalone pricing competes directly. Operations capacity in-house, and self-hosting becomes rational. Change any one of those facts and the answer flips.
